Custom software vs ready-made SaaS: how to decide

By · Published · 6 min read

SHORT ANSWER

Buy ready-made SaaS when it fits about 80% of your process, your team is small and you need to start this week. Build custom software when your process is a competitive advantage, per-user or per-student fees grow large over time, or you need deep integration with other systems. Compare the total cost over three years, not just the first-year price.

Decision checklist

  • Does a ready-made tool cover most of what you do without workarounds?
  • How many users or students will you have in three years?
  • Do you need it to connect to other software you already use?
  • Is your process something competitors don't do — a reason customers choose you?
  • Who owns the data, and can you export all of it easily?

A worked 3-year cost example

Illustrative example — replace the numbers with your real quotes. A team of 15 users on a SaaS tool at ₹1,000 per user per month pays about ₹5.4 lakh over three years, and the fee keeps growing with the team. A custom system costing ₹3 lakh to build plus ₹6,000/month support costs about ₹5.2 lakh over the same period, with no per-user fee.

Illustrative only
SaaS (15 users × ₹1,000/mo)Custom (₹3L build + ₹6,000/mo)
Year 1₹1.8 lakh₹3.72 lakh
Year 2₹1.8 lakh₹0.72 lakh
Year 3₹1.8 lakh₹0.72 lakh
3-year total₹5.4 lakh₹5.16 lakh

The point isn't that custom is always cheaper — for a 3-person team it usually isn't. It's that the answer depends on users, years and fit, so do the math for your case.

A hybrid often wins

Many businesses use SaaS for standard functions (accounting, email) and custom software for the process that makes them different, connected through APIs.

Questions

Is custom software risky?

It can be if scope is vague or the developer disappears. Reduce risk with a written scope, phased payments, weekly demos and code stored in your own repository.

Can we start with SaaS and move to custom later?

Yes, as long as you can export your data. Check export options before you commit to any SaaS tool.
